The temptation is to produce a defence, and a defence would be useless to you.

So this is the version we would want to read if we were hiring. What offshore engagements get right, where they fail — specifically, not vaguely — and how to structure one so that the discount is real rather than deferred into a bigger bill later.

If it makes you more demanding of us, that is fine. The clients who ask the hardest questions are the ones these engagements work best with, and that is not a coincidence.

What the discount actually is

Start with the arithmetic, because it is frequently misunderstood in both directions.

Offshore rates are lower because local salaries, office costs, and living costs are lower. That is the whole mechanism. It is not a quality discount and it is not a sustainable-margin trick — it is the same reason a coffee costs different amounts in different cities.

What this means practically: the same technical work, done to the same standard, does cost less. The Shopify platform is identical everywhere, the documentation is public, and a developer in Ahmedabad and one in Amsterdam are reading the same Liquid reference and the same Admin API docs.

What it does not mean: that the total cost of the engagement is proportionally lower. Distance introduces friction, and friction has a cost. Sometimes that cost is small and the saving is close to the headline. Sometimes the friction eats a meaningful share of it. Which outcome you get depends almost entirely on how the engagement is structured, which is the subject of most of this article.

The honest summary: offshore typically delivers a large saving on well-specified work and a much smaller one — occasionally a negative one — on ambiguous work requiring constant interpretation. Specification quality is the variable that determines which you experience.

Where offshore engagements actually fail

The specific failure modes, because “communication problems” is too vague to act on.

Order-taking instead of advising. The most damaging failure and the most common. You describe what you want, the team builds precisely that, and nobody mentions that two of your requirements conflict or that a feature will confuse your customers. You end up with a competent implementation of a flawed plan.

This happens for structural reasons as much as cultural ones: a team that competes on price has been selected by clients who wanted to be agreed with, and challenging a client feels like risking the engagement. It is still a failure, and it is the single thing to screen for hardest. Ask what they would change about your brief and treat enthusiastic agreement as a red flag rather than good service.

The elapsed-time tax. Each question costing a day rather than a minute. A project with a hundred small clarifications and no overlap window loses weeks to nothing but waiting. This is entirely solvable with real overlap hours and batched communication, and it is routinely not solved.

Senior-to-junior switching. You evaluate a senior person in the sales process, then your project is delivered by juniors you never met. This is not unique to offshore work, and it is more common there because the price point makes leverage necessary. Ask who writes the code, by name and experience, and who reviews it.

Silence under pressure. When something goes wrong, some teams go quiet rather than deliver bad news. This is the failure that converts a recoverable problem into a disaster, because you find out weeks late. Check references on this point specifically: ask past clients what happened when something went wrong and how quickly they heard about it.

Missing commercial and market context. A team that has never shopped in your market may not know what your customers expect around delivery promises, returns, trust signals, or payment methods. Good teams compensate by asking and researching. Weak ones build what they were told and nothing more.

No SEO ownership on migrations. Technically competent teams lose a third of a client’s organic traffic because nobody considered the redirect map their responsibility. Ask about this on the first call — for a migration it is the highest-risk workstream and the easiest to test for.

Scope agreement without scope understanding. Saying yes to a brief before understanding it, then discovering the complexity mid-project. The alternative — a team that asks awkward questions and pushes back before quoting — looks less accommodating and is far more valuable.

Cross-border recourse. If things go badly wrong, pursuing a supplier in another jurisdiction is realistically impractical whatever the contract says. This is a genuine asymmetry and the honest mitigation is structural: stage payments against deliverables so your exposure at any moment is limited, rather than relying on legal remedy you will not pursue.

What offshore engagements get right

Fairly, because the discount is not the only advantage.

The saving is real on defined work. For theme customisation, integrations, ongoing maintenance, and well-specified builds, the cost difference is substantial and the output is equivalent. This is most of what most stores need.

Depth of specialist availability. Large developer populations mean you can find someone who has done your specific unusual thing — a particular ERP, a specific subscription platform, an obscure integration — more easily than in a small local market.

Capacity and scaling. Adding people to a project is easier and cheaper, which matters when a deadline moves.

Coverage of your off-hours. The offset cuts both ways. Work happens while you sleep, which on a well-run project means you review progress each morning rather than waiting for it. Some teams find this faster than a same-timezone arrangement.

Sustained maintenance economics. Ongoing maintenance is where offshore value is strongest and least contested. The work is well-defined, continuity matters more than strategy, and the cost difference compounds monthly. Many stores that use a local agency for projects use an offshore team for maintenance, sensibly.

Written discipline. Distributed teams that survive have better documentation than co-located ones, because they have to. This is a real if accidental benefit — you end up with a store somebody else can pick up.

Specification quality decides whether the discount is real or deferred into a bigger bill.

How to structure it so the saving is real

This is the part that determines your outcome.

Invest in specification. The single highest-return action. Ambiguity is expensive across a timezone gap, so a properly detailed brief converts most of the theoretical discount into an actual one. If you cannot specify it yourself, pay someone locally to help — a few days of senior consulting to sharpen the brief frequently pays for itself several times over, and it is a legitimate hybrid model rather than an admission of failure.

Establish overlap hours and treat them as fixed. Two or three hours daily, same time, both sides working. Use them for decisions, not status. This single arrangement removes most of the elapsed-time tax.

Move status to writing. A daily written update — done, next, blocked — removes the need for synchronous status calls and creates a record.

Batch questions. Both directions. One question at a time across a twelve-hour offset is the primary mechanism by which offshore projects slip.

Use asynchronous video. A three-minute screen recording conveys more than a page of text and needs nobody awake at the other end. Under-used and effective.

Demand a staging environment from week one and look at it regularly. Seeing progress yourself removes most of the anxiety distance creates.

Start with a small paid engagement. A discovery phase or a contained first project reveals more about a working relationship than any amount of reference-checking. This is the most effective risk reduction available and it is cheap.

Stage payments against deliverables. Never a large sum upfront. Bound your exposure at every point.

Get the contract right, particularly IP ownership, handover obligations, and what happens on termination. Covered in its own article in this cluster, and it matters more the further away your supplier is.

Nominate one accountable person on each side. Distributed projects fail on diffused responsibility more reliably than on distance.

A worked example: the same team, two outcomes

Two clients hired the same offshore team in the same year for projects of similar size. One went well and one did not, and the difference was almost entirely structural.

The first arrived with a detailed written brief, annotated wireframes, and a content plan. They set a daily 90-minute overlap call at a fixed time, nominated their head of ecommerce as the single decision-maker, and reviewed staging every morning. When they had questions they collected them and brought them to the call. The project ran slightly ahead of schedule and cost roughly 40% of the local quote they had received.

The second sent a two-page brief, said they would “work it out as we go”, had four stakeholders who each gave direction independently, and communicated entirely by email with no scheduled calls. Questions took a day each to resolve, and conflicting instructions from different stakeholders were built and then rebuilt. The project ran eleven weeks over, required a change-order conversation that soured the relationship, and cost about 75% of the local quote — with considerably more of the client’s own time consumed.

Same team, same capability, same rates. The second client concluded that offshore development does not work. What had actually failed was an unstructured engagement that would have struggled with any supplier and which distance made unforgiving.

The uncomfortable part, for us: a better team would have refused to start without a clearer brief and a single decision-maker. Insisting on those conditions is part of the job, and a team that does not insist is contributing to the failure it will later be blamed for.

When offshore is the wrong choice

Worth being straight about.

When your brief is truly undefined and you need a partner to figure out what to build with you, iteratively, in conversation. That discovery process is much harder across a large offset, and paying local rates for it is often correct. A reasonable hybrid is local discovery, offshore build.

When you need constant same-day responsiveness — a store in a period of rapid daily iteration, or a business where a two-hour response time really matters.

When the project is highly strategic and you need someone in the room with your leadership. Some conversations do not work asynchronously.

When regulatory or data requirements constrain where work can happen. Some sectors have real restrictions; check before assuming.

When the saving is small relative to the risk. For a small project, the absolute saving may not justify additional coordination effort.

When you cannot or will not invest in specification and process. This is the honest one. If you are not going to write a proper brief, set overlap hours, and nominate a decision-maker, an offshore engagement will probably disappoint you — and the disappointment will be attributed to geography rather than to the arrangement.

The hybrid models that work best

Most of the successful offshore arrangements we see are not purely offshore. A few combinations that reliably work.

Local discovery, offshore build. Pay a local senior consultant or agency for a discovery and specification phase — typically a few days to a couple of weeks — producing a proper written specification, technical approach, and wireframes. Then take that specification offshore for the build. This buys judgement where it is strongest and execution where it is best value, and it directly addresses the two biggest offshore risks: ambiguous briefs and order-taking. It is the single most effective structure in this article.

Offshore build, local SEO oversight. For migrations specifically. The development happens offshore while a local SEO specialist owns the crawl, the redirect map, the content preservation checks, and the ninety-day monitoring. Since migration SEO is where offshore projects most often cause lasting damage, separating that workstream and giving it a named owner removes the main risk.

Local for projects, offshore for maintenance. The reverse split, and common. A local agency handles major projects where strategy and coordination matter, then ongoing maintenance and small changes run offshore at a fraction of the cost. Maintenance is well-defined work where the offshore value proposition is strongest and the risks are smallest.

Offshore team, local project manager. You engage an offshore development team and separately retain a local technical project manager who speaks both languages — technical and commercial — and who owns specification quality, reviews work, and challenges decisions on your behalf. This costs perhaps 15–20% of the project on top and frequently saves more than that in avoided rework. It is the right answer when you have no internal technical capability.

Offshore with a local advisory retainer. A few hours a month of senior local input, purely to review direction and sanity-check decisions. Cheap insurance, and it means somebody with market context sees the store regularly.

The pattern across all of these: buy judgement locally where judgement is the scarce input, and buy execution offshore where execution is the scarce input. The failure mode is expecting one supplier at one price point to be optimal at both.

Questions to ask an offshore team specifically

Beyond the general hiring questions, these address the offshore-specific risks directly.

“What are your actual overlap hours with our timezone, and who is available in them?” You want specific hours and named people, not a claim of flexibility. “We can be available whenever you need” usually means no fixed arrangement.

“What would you change about our brief?” The order-taking screen. Ask it even if you asked it already.

“Who writes the code, what is their experience, and who reviews it before it reaches us?” Names and a review process, not reassurance.

“Tell me about a project that went badly and what you did.” Anyone with real experience has one. The answer tells you how bad news travels.

“How do you handle it when a client’s requirement turns out to be a mistake?” You are testing whether they have a process for disagreement or whether they simply comply.

“What do you need from us to avoid delays, and what happens if we are late?” A team that has managed distributed projects knows client dependency is the main risk and will have a view on it.

“Can we start with a small paid piece of work?” Willingness here is a good sign. Pressure toward a large upfront commitment is not.

“Who owns the code and the accounts?” The answer should be unambiguously you, stated in the contract.

“On a migration, who owns the redirect map and the SEO verification?” If the answer is not a named person with a described process, that is your highest risk left unmanaged.

The bottom line

The offshore discount is real, and it is largest on well-specified work: builds, integrations, theme work, and ongoing maintenance. It shrinks or vanishes on ambiguous work requiring constant interpretation.

The failures are specific and screenable: order-taking rather than advising, the elapsed-time tax, junior delivery behind a senior sales process, silence when things go wrong, and no SEO ownership on migrations. Screen for each of those directly.

Then structure the engagement properly — detailed specification, fixed overlap hours, written status, batched questions, staging from week one, staged payments, and one decision-maker per side. Those seven things convert the theoretical saving into an actual one.

And judge the team by one thing above all: whether they will tell you your brief is wrong. A supplier who agrees with everything is not being accommodating. They are transferring all of the judgement, and all of the risk, back to you.

Frequently asked questions

Is offshore Shopify development worth the risk?

On well-specified work, usually yes, and the saving is substantial. The platform is identical everywhere, so the technical capability does exist at lower cost. What determines your outcome is specification quality and engagement structure rather than geography: a detailed brief, fixed daily overlap hours, batched questions, a staging environment, staged payments, and one decision-maker on each side. On ambiguous work where you need a partner to help figure out what to build through ongoing conversation, the saving shrinks considerably and a local arrangement may well be better value.

What are the biggest problems with offshore development teams?

The most damaging is order-taking rather than advising — a team that builds exactly what you specified including the wrong parts, without ever telling you. Then the elapsed-time tax, where each small question costs a day instead of a minute. Then senior sales staff followed by junior delivery. Then silence when something goes wrong, which turns a recoverable problem into a discovered-too-late disaster. And on migrations specifically, no ownership of the SEO and redirect work. All five are screenable before you commit if you ask directly about each.

How do I manage a Shopify developer in a different timezone?

Establish two or three hours of genuine daily overlap at a fixed time and protect it, using it for decisions rather than status updates. Move status reporting to a short daily written update covering what was done, what is next, and what is blocked. Batch your questions rather than sending them one at a time, since one question per day across an offset is what makes projects slip. Use short screen recordings to explain anything visual. Insist on a staging environment from week one so you can see progress without asking. And nominate one decision-maker on your side.

Should I pay more for a local Shopify agency?

It depends on what you need beyond the code. A local premium buys timezone alignment, market familiarity, practical legal recourse, and — in the better agencies — commercial judgement that will challenge your brief. If your project is strategically uncertain or needs daily responsiveness, those are worth paying for. If your brief is well defined and you mainly need competent execution, you are paying for capability you will not use. A frequently sensible middle path is buying local senior input to sharpen the brief and specification, then offshore for the build.

How can I protect myself when hiring an overseas developer?

Structure rather than contracts, because cross-border legal recourse is impractical in practice whatever the agreement says. Start with a small paid engagement or a discovery phase before committing to a full project. Stage payments against deliverables so your exposure is bounded at any moment, never paying a large sum upfront. Keep ownership of all accounts and credentials yourself. Require a staging environment and documentation as work progresses rather than at the end. Get IP ownership and handover obligations stated explicitly. And call a reference whose project resembled yours.

We are an offshore development team, which makes this an awkward article to write well.
